Manufacturing Shift Scheduling: 9 Best Practices, and How to Generate a Cycle and Block Overtime Automatically

Every other list of best practices tells you to set a rule. This one names the thing that refuses the shift when somebody breaks it.

What is manufacturing shift scheduling?

Manufacturing shift scheduling, also called factory shift scheduling, is the work of deciding which named person stands on which position, on which line, for every hour the plant runs. It is two jobs, not one. The first is building a cycle that covers every hour with people who are allowed to be there. The second is keeping that answer true through a week that will not cooperate, because somebody calls off, somebody is on holiday, and a machine goes down on Wednesday.

The nine practices below are the second job as much as the first, and they hold on a thirty-person machine shop running days as well as on a plant with four crews and three lines. Every one of them is something you can do this month with a sheet of paper and a spreadsheet, and every one of them holds only as well as the thing that checks it. That is the part most guides leave out, so each practice here ends by naming what does the checking.

1. Write your plant scheduling rules down before you build anything

Production line scheduling runs on limits that are typically not written down anywhere. They live in the head of whoever has been building the schedule the longest.A spreadsheet does not know any of them.So the limits hold while he is the one building, and the week he is not, nothing anywhere says no.

Eleven limits. Every one has to hold on every shift you build. A floor of twenty operators builds around 400 shifts a month. Fifty builds 1,000. A hundred builds 2,000, and all eleven have to hold on every single one of them.

2. Turn every qualification into a job role

A shift can be completely full and still not run. The count says four people and four people are on it, so the board is green all night.Then the forklift does not move, because none of the four are signed off to drive it.

That is the coverage failure nobody catches, and it is worse than an empty spot. An empty spot is visible from across the room. A filled one looks like the answer.

The fix is to stop scheduling headcount and start scheduling the job. Write out every qualification your floor actually gates on, then write beside each shift which ones it needs and how many of each. 5. Take approved time off out before you build, not after

Time off in a manufacturing plant is the one fact on a schedule that cannot bend. It is also the one found last, every time, because it was agreed months before the cycle it lands in.

A cycle published with somebody's approved leave on it costs you three conversations. One with the person who booked it. One with whoever now has to cover. And one with a crew who planned their own month around a board that just changed.

The practice is dull and it works. Close requests for a cycle before you build that cycle, give people a deadline for the next one, and treat what is approved as ground rather than something to work around later.

Here is the better way

6. Give people enough rest, and enough days off

Two shifts can both look fine on a calendar and be a problem together. A finish at seven in the evening and a start at four the next morning are two different days, both green, and nothing objects, because nothing is looking at the space in between.

Nine hours, door to door. Take off the drive home and the drive back and a meal and it is not a night's sleep, it is a nap.Then that person operates a machine for twelve hours.

Days in a row work the same way. Your tool counts shifts, not people, so six days running is six separate boxes and nothing joins them up. The operator who says yes gets asked again, and again, because saying yes is what made them easy to ask.

The body that never gets a clear day is the body that calls out next week. That call-off is a twelve hour holdover somebody else absorbs, so the shortcut you took in week one is paid for by a different person in week three.

Two more plain sentences, checked the moment a shift is assigned.

“Ten hours off between shifts.”

“Nobody works more than six days in a row.”

The rest check measures the real gap from the end of one shift to the start of the next, looking back a fortnight, so a swap made on Thursday cannot create a turnaround on Sunday. The consecutive day check counts days worked anywhere in your business, not days worked at one plant, because a body does not get less tired for having been tired somewhere else. Two shifts on one date count as one day.

Nobody reaches their seventh straight day, because the seventh shift is never created. The short turnaround is refused before anyone is told they are working it, so you are never unpicking a published week or asking somebody to come back early as a favour.

Fewer call-offs, because fewer people are worn out. Fewer holdovers, because fewer call-offs. And the operators who always say yes stop being the ones who pay for it.

7. Decide what happens on a call-off before the phone rings

At half past four in the morning there is no software involved. There is a supervisor, a phone, and a list that lives in their head. The full version of that list, and what it takes to answer it without the phone, is in our guide on how to handle call-offs.

Nobody is checking anybody's hours at that hour. You do not have time to open a spreadsheet at four in the morning and work out who is at thirty-four hours and who is at forty-four, and most plants could not tell you even with the time, because the hours sit across two systems and a paper board. So you ring down the list until somebody picks up, and the person who picks up gets the shift.

It costs ninety minutes and it lands on whoever answers a phone before five, which is the same operator every time, and he has already worked twelve of the last thirteen days.

The practice is to work out who is allowed before you work out who to ask.

Here is the better way

8. Overlap the manufacturing shift handover

A schedule that ends one shift at the same minute the next one starts has decided that nothing needs passing on. Something always needs passing on.

Which machine was running rough. What the last pallet weighed. Which line has been stopping every forty minutes since two in the afternoon. That gets handed over in a doorway, in about eleven seconds, by somebody who wants to go home.

A plant on three shifts hands over twenty-one times a week. Every one of those is a chance to lose the one thing the next crew needed to know, and the cost of losing it does not show up as a handover problem. It shows up as scrap, or as a machine going down at three in the morning that somebody could have flagged at ten to eleven.

The practice

Put the overlap on the schedule. Fifteen paid minutes where both crews are on the clock and neither is running the line. Not a courtesy, not something people do if they have time. Actual scheduled minutes that appear on the board, so nobody has to choose between passing something on and clocking out on time.

This one costs you money and no software fixes it. Fifteen minutes across twenty-one handovers is a little over five hours of paid time a week, and it is the cheapest insurance on this page.

The next crew starts knowing what the last one knew. The rough machine gets watched instead of discovered. The line that has been stopping gets looked at on the shift where somebody noticed, not two shifts later when it finally stops for good.

9. Put a limit on what a week is allowed to cost

You find out what a week cost after it has been worked. Payroll runs, the number comes back, and it is higher than you expected again.

Nothing stopped it while it was still a schedule. Every shift looked reasonable on its own. Somebody covered a gap on Tuesday. Somebody stayed late on Thursday. Two people went past forty and got paid time and a half for it. No single decision was wrong, and the week still came in over.

That is the problem with a budget that lives in a report. A report tells you what happened. It has never once stopped anything.

Here is the better way

Write the ceiling the same way you wrote the other limits.

“No day on the floor costs more than $4,000.”

Where plant overtime actually comes from

None of these nine is about overtime and all of them decide yours. Hours past forty on a plant floor come from three places. A cycle that starts on a different weekday than your pay week, so one pay week catches five long shifts instead of four. A crew carrying fewer people than the year really needs, so the gap comes back as holdovers on the same two names. And call-offs covered by whoever answers rather than whoever is under their hours. The first is a calendar decision, the second is a hiring decision, and only the third happens at four in the morning. How far ahead should a plant publish its shift schedule?
